What Does an AI Audit Deliverable Look Like? Real Examples

The problem with vague audit deliverables

Many SMB owners who commission an AI audit don't know exactly what they're going to receive. And vendors often use very different formats from one another. The result: sometimes you end up with an unreadable 60-page PDF, or the opposite — two slides too superficial to be useful.

Component 1: The process map

This is the foundation of the deliverable. Before anyone talks about AI, the audit documents your workflows as they actually exist — not as they're supposed to work on paper.

An effective process map includes:

  • The steps of the process in chronological order
  • The people involved at each step
  • The tools used (software, emails, spreadsheets...)
  • Estimated time per step, per week or month
  • Friction points identified (frequent errors, manual follow-ups, repetitive tasks)

For a professional services SMB, mapping the quote-handling process might reveal: 45 minutes per quote, an average of 3 email back-and-forths with the client, manual data entry into two separate systems, and a 15% error rate on re-entered data.

That finding alone, properly documented, is already worth the cost of the audit. It turns a problem everyone felt into something you can actually measure — and act on.

Component 2: The opportunity matrix

Once processes are mapped, the report evaluates each one across two dimensions:

  • Potential impact: time savings, error reduction, quality improvement
  • Feasibility: technical complexity, cost, implementation timeline

This produces a 2x2 matrix (impact vs. feasibility) that lets you see at a glance which items are quick wins versus heavy projects to save for later.

For each initiative, a good roadmap specifies:

  • Priority level (P1, P2, P3)
  • Internal owner (who on your team drives this)
  • Estimated implementation timeline
  • Dependencies (what needs to happen first)
  • Resources required (rough budget, skills needed)

This isn't a detailed project plan — it's a compass. It lets you get moving without getting lost in operational detail on day one.

What a bad deliverable looks like

Signs that a report is low quality:

  • Generic recommendations that could apply to any company
  • Specific tool names with no justification tied to your processes
  • ROI estimates with no stated assumptions
  • No mention of risks or limitations

A good deliverable is specific to your business. If you removed your company name and the report could belong to anyone, that's a problem.

An audit report isn't an end in itself. It's a decision-making tool. Use it to:

If your vendor delivers the document without a live readout session and an associated action plan, ask for it. That working session is often where the real decisions get made.
